When Does a Startup Actually Need Its First CFO?

Most startups hire a finance chief too early or far too late. The triggers that tell you it's time.

Startups tend to make one of two mistakes: hiring a CFO before there's a job worth doing, or leaning on a finance manager long past the point where the company needed strategic finance.

What you need before a CFO

Most early-stage companies need, in order: a competent accountant, then a financial controller who owns accurate books and compliance, then FP&A capability for planning. A CFO added before those foundations exist ends up doing controller work at a CFO salary. See CFO vs financial controller.

The five triggers that say "now"

  1. Fundraising has become strategic. You're negotiating structure, terms and valuation rather than filling in a template.
  2. Scale and complexity. Multiple entities, geographies, currencies or revenue models — where errors compound quietly.
  3. Institutional investors on the board. They expect a finance counterpart who can hold a rigorous conversation.
  4. A liquidity path. An IPO or a sale process needs someone who has done it. See hiring a CFO before an IPO.
  5. Regulatory or lender pressure. Debt covenants and regulated activity raise the floor on financial governance.

The bridge

If one or two triggers are close but not here, a fractional CFO is a sensible bridge — provided you agree the trigger for going full-time up front. Without that, "temporary" quietly becomes permanent.

What to look for in a first CFO

Someone who has operated at your next stage, not five stages ahead: comfortable being hands-on, but with genuine capital-markets range. A large-company CFO without the infrastructure they're used to often struggles.
