Hiring a CFO Before an IPO: What to Look For

A listing changes the finance job entirely. The experience that matters, the timing, and how to test for it.

An IPO is the most demanding thing a finance function will do. Hiring the right CFO beforehand is one of the highest-leverage decisions a pre-IPO company makes.

Make the hire early enough

The finance chief who takes you public should ideally be in the seat twelve to eighteen months before filing. They need time to fix reporting, build controls, restate history where required, and establish credibility with bankers and investors. Hiring three months before a filing means onboarding during the hardest quarter of the company's life.

The experience that actually matters

A completed listing. Someone who has been through it knows the diligence load, the timetable and where processes break. Partial exposure (a divisional CFO adjacent to an IPO) is weaker but can work with a strong team.

Reporting readiness. Moving from annual, investor-friendly reporting to quarterly public rigour: close discipline, segment reporting, controls that survive audit scrutiny.

Investor communication. Building and defending a narrative in front of institutions and analysts — including in a quarter that misses.

Governance. Standing up an audit committee relationship and statutory certification from scratch.

How to test for it

Ask what specifically broke during their last listing and what they'd do differently. Ask how they handled the first missed quarter. Ask who they had to hire, and who they had to replace. Where to find them

The pool is small and concentrated in companies that have listed recently. That's a mapping problem more than a sourcing one — research CFOs with IPO track records and search the directory of India's listed-company finance leaders.
